The gap between hosted frontier models and the best open-weights coding models is smaller than it's ever been. Self-hosting is now a real option — but only for some teams.

Where it pays off

  • Regulated industries where data cannot leave the perimeter.
  • Very high-volume teams (50+ engineers) where hosted API bills exceed GPU rental.
  • Research teams that need model access, not just completions.

Where it doesn't

Small teams. If you're under 20 devs, the ops burden outweighs the savings. Pay the hosted bill and put engineering time on your product.

Verdict

A viable option for the first time. Still the wrong default for most companies.
